Performance Max vs Search for Lead Generation

Performance Max has been around long enough now that most business owners have either been sold on it or burned by it. I get asked about it every week: “Should we switch everything to PMax?”

For e-commerce, PMax is often a strong option. For lead generation, it’s more complicated. Here’s how I think about Performance Max vs Search when the goal is calls and enquiries, not online sales.

Performance Max vs Search: the basic difference

A Search campaign shows text ads on Google search results for keywords you choose. You decide what to bid on, what to exclude, which ad shows and where people land. You can see every search term and react quickly.

Performance Max runs across all of Google’s inventory from one campaign: Search, Display, YouTube, Gmail, Discover and Maps. You give it a budget, a goal, some creative and audience signals, and Google’s automation decides where and when to show your ads.

In short, the Performance Max vs Search choice comes down to this: Search gives you control. PMax gives you reach and automation.

Where PMax struggles with lead gen

The problem isn’t that PMax doesn’t work. It’s that PMax is very good at finding whatever you tell it is a conversion, as cheaply as possible.

If a conversion is “any form submitted”, PMax can find plenty of cheap form fills from Display placements and apps. Some will be real. Plenty will be bots, people who misclicked or people who never answer the phone. On the dashboard, cost per lead looks brilliant. Your sales team tells a different story.

I’ve seen this pattern many times when comparing Performance Max vs Search: a PMax campaign reporting a cost per lead half of Search, with a booked-job rate a fraction of it. Once you measure what happens after the lead, the picture flips.

Add your own: one line on a PMax lead gen campaign that looked great in Google Ads and poor in the CRM.

What has improved

To be fair to Google, PMax is much less of a black box than it was. Over 2025 Google rolled out campaign-level negative keywords for Performance Max, with a limit of 10,000 per campaign, plus a proper search terms report and channel-level performance reporting. Google’s announcement of the new Performance Max reporting explains what’s now visible.

That means you can finally see which searches trigger your ads, block the bad ones, and check how much spend goes to Search versus Display or YouTube. One catch: negative keywords only apply to Search and Shopping inventory, not to the video and display side.

When I use Search for lead gen

Search is my default for most service businesses, especially:

  • Urgent, high-intent services like locksmiths, plumbers and emergency repairs

  • Businesses with a tight service area

  • Accounts with thin conversion data, where automation has little to learn from

  • Anyone whose leads vary a lot in quality and value

The car locksmith campaign that produced 948 leads at £34.10 each was built on Search. When someone is locked out of their car, you want to show up for that exact search, with a call button, and nowhere else.

When PMax makes sense for leads

I’ll add PMax to a lead gen account when a few things are in place:

  1. Search is already running well and capturing the obvious demand.

  2. Conversion tracking measures real leads, ideally with offline conversions from the CRM showing which ones became customers.

  3. There are enough conversions for the automation to learn from.

  4. The client has decent creative, including images and ideally a short video, so Google doesn’t auto-generate something poor.

With that foundation, PMax can find extra demand that Search alone misses. Without it, PMax mostly finds cheap junk.

How I run them side by side

When both run in one account, I keep the brand searches out of PMax with brand exclusions so it can’t take credit for people already looking for the business. I add campaign-level negatives to PMax so it doesn’t cannibalise my best Search keywords with worse ads. And I judge both campaigns on qualified leads or sales, not on raw form fills.

I also check the channel report regularly. If most PMax spend is drifting into Display, that tells me something.

Performance Max vs Search: my honest take

For most UK service businesses spending a few thousand pounds a month, a well-built Search account will beat PMax on lead quality. PMax is a tool for scale once the basics are solid, not a shortcut around them.

FAQs

Can I see search terms in Performance Max? Yes. PMax now has a search terms report, and you can add campaign-level negative keywords based on it.

Performance Max vs Search: should I run both together? Often, yes, once Search is working and tracking is solid. Keep brand traffic and your core keywords protected.
